Email Segmentation

Email segmentation is the practice of dividing a list into smaller audience groups based on shared attributes (industry, role, geo), behaviour (opens, clicks, prior purchase), or lifecycle stage (new subscriber, engaged, dormant). Segmented sends typically perform 2-3x better than unsegmented batch sends on engagement metrics.

Segmentation is the single highest-leverage list-management practice. The reason is straightforward: relevance drives engagement, and relevance requires knowing something about who you're emailing.

Common segmentation dimensions

  • Attributes: industry, company size, role, geo
  • Behaviour: last open, last click, content category preference
  • Lifecycle: new subscriber, engaged, at-risk, dormant
  • Source: how the recipient joined the list (form, webinar, content download)
  • ICP fit: tight vs loose match to ideal customer profile

Segmentation patterns by motion

  • Cold outbound: segment by ICP attributes (industry, title, company-size). Each segment gets tailored angle.
  • Newsletter: segment by content preference. Subscribers who clicked only on tech content shouldn't get marketing content.
  • Re-engagement: segment by last engagement recency. 30-day dormant gets different treatment than 90-day.
  • Customer marketing: segment by product adoption, expansion potential, renewal risk.

When segmentation hurts

  • Segments smaller than ~50 recipients: not enough volume to extract pattern
  • Over-segmentation: 20 segments with 50 recipients each is worse than 5 segments with 200 each
  • Segments based on stale data: a 90-day-old "engaged" classification is unreliable
